Manage Your Own Google Ads — Without Marking Your Own Homework

When there is no agency in the picture, there is no external party to question. That is not an advantage — it is a blind spot. Without an independent benchmark, the only measure of whether your Google Ads are performing is your own assessment of your own work.

viaCMO grades your account against 100 deterministic criteria — no retainer, no management relationship, no stake in what you do next. Just the data on where your account actually stands, and a prioritised list of what to fix first.

The Problem With Managing Your Own Account

When you manage your own Google Ads, the structural conflict is different — but it is still a conflict. There is no agency producing a biased report. Instead, the reporting, the assessment, and the decision-making all sit with the same person: you.

This is not a capability question. It is a structure question. Without an external benchmark, it is not possible to know whether the decisions you are making are correct, whether the account is structured well, or whether Google's own recommendations are working in your interest.

What Google's interface surfaces

  • Smart campaign recommendations
  • "Optimisation score" calculated by Google
  • Suggested bid increases and budget expansions
  • Broad match recommendations
  • Performance Max migration prompts

What an independent 100-point audit of the same account reveals

  • Conversion tracking broken — Google's optimisation score is based on incomplete data
  • No negative keywords in 4 of 6 ad groups — 38% of spend going to irrelevant searches
  • Bid strategy set to Maximise Clicks with no CPA target — Google is optimising for volume, not return
  • Grade: D (38/100) — three structural issues preventing bid strategy from functioning correctly
  • Smart campaign active alongside manual campaigns — cannibalising the same search terms at higher CPA

The above reflects findings that appear in viaCMO audits of self-managed accounts where Google's own optimisation score read 72%. The score and the grade are measuring different things.

An Independent Score Is Not the Same as Google's Optimisation Score

Google's optimisation score is calculated by Google. It measures alignment with Google's recommendations. It goes up when you accept those recommendations. It is not a neutral measure of account performance.

viaCMO's 100-point grade is calculated by a deterministic algorithm — the same criteria applied to every account, regardless of spend level, industry, campaign type, or whether the account is self-managed or agency-run. It does not go up because you accepted a Smart Bidding prompt.

The five scoring categories:

  • Account Foundations conversion tracking integrity, account structure, campaign separation

  • Performance Efficiency — CPA vs Australian benchmark, search term intent classification, wasted spend

  • Optimisation Responsiveness — change frequency, recommendation implementation, bid strategy alignment

  • Growth Readiness — asset quality, audience targeting, extension coverage

  • Best Practice Compliance — search partner settings, broad match exposure, auto-applied recommendations status

Hard caps apply. Broken conversion tracking caps the account score at 30, regardless of performance in other categories. This is because every bid strategy decision in a Google Ads account runs on conversion data. If that data is wrong, every other metric is unreliable.

Why Google's Recommendations Are Not a Substitute for Independent Analysis

Google generates recommendations algorithmically. The algorithm is designed to improve campaign performance as Google defines it — which is not always the same as reducing your cost per acquisition or improving your return on ad spend.

Three recommendations that consistently appear in self-managed accounts and consistently worsen account performance when accepted without analysis:

1

Switch to broad match

Broad match expands keyword matching to include related searches, synonyms, and Google's interpretation of intent. In accounts without strong negative keyword lists, this typically increases impressions, reduces CTR, and raises CPA. viaCMO classifies search term intent across four buckets. Informational CPA in Australian SMB accounts averages $155. Transactional CPA averages $38. Broad match without negative keyword management moves traffic toward the left of that range.

2

Increase your budget to capture missed opportunity

Google's missed opportunity recommendations are generated when campaigns hit daily budget limits. The recommendation is correct in one narrow scenario: the existing traffic is profitable and more of it is available. It is not correct when the existing traffic is unprofitable — and viaCMO finds that 45% of Australian SMB accounts have zero negative keywords, which means a significant share of existing traffic is irrelevant before budget expansion is considered.

3

Enable auto-applied recommendations

Auto-applied recommendations allow Google to make changes to your account automatically. Changes include keyword additions, bid adjustments, and ad copy variants. viaCMO's change detection logs all account modifications. In accounts with auto-apply enabled, the change log frequently shows Google-initiated changes that were not reviewed or approved by the account owner. These changes affect the score and the grade.

What Monthly Accountability Looks Like for a Self-Managed Account

A one-time audit tells you where the account stands today. The more valuable output is knowing whether the changes you make are actually working — and whether the account is improving over time.

viaCMO tracks three things each month:

1

Change Detection

Every change to your Google Ads account is logged. Your changes, VIA-executed changes, and any auto-applied changes made by Google. If a recommendation was made in the previous report and no change was implemented, that is recorded. If a change was made that was not in the recommendations, that is also recorded. The log is complete.

2

Did It Work?

For every implemented change, viaCMO produces before-and-after performance evidence within the correct assessment window:

  • Negative keyword changes: assessed after 7 days
  • Bid strategy changes: require 21-day minimum assessment window
  • Structural campaign changes: require 30 days
  • Inconclusive results are reported as inconclusive

Results are not framed as 'early signs are promising.' The data shows what it shows.

3

Grade Trends

Month-by-month grade movement with the specific structural drivers identified. A grade improvement is reported as fact with the causal change attached — not framed as success, and not presented without evidence.

Google Ads improvement takes weeks and months, not hours and days. The grade reflects structural foundations. Performance follows sustained, correct implementation over time.

The same monthly loop runs on every account. You can read how the accountability loop works in full, or see what each monthly accountability plan includes.

VIA: A Structured Second Opinion on Every Recommendation

VIA is viaCMO's AI account manager. It does not replace your judgment — it structures it.

For each month's recommendations, VIA runs a session that walks through every item in priority order. Approve a change and VIA executes it directly via the Google Ads API. Acknowledge it for manual implementation. Reject it with the reasoning recorded.

The session log, the decisions, and the executed changes are all captured and reflected in next month's report. Every change is traceable. Every outcome is measured against the correct window.

For self-managing accounts, the value of VIA is not automation. It is structured review. A second set of criteria applied to every change, every month, without the fatigue that affects human review of the same account over time.
